The Challenge

What PacificRoute Logistics Was Facing

PacificRoute Logistics, a major West Coast 3PL provider operating 1.8 million square feet of warehouse space across six facilities in California and Nevada, was drowning in pallet chaos. As a third-party logistics company, PacificRoute handled goods for over 120 different clients, each with their own pallet specifications, preferred suppliers, and quality standards. On any given day, the company was managing an inventory of 85,000 pallets in at least 23 different size and quality configurations, creating a logistics nightmare that was consuming resources and generating errors. The operational impact was severe. Warehouse associates spent an estimated 340 hours per month sorting, identifying, and matching pallets to specific client requirements. Wrong-pallet errors -- where goods were shipped on a pallet that didn't meet the receiving client's specifications -- averaged 47 incidents per month, triggering chargebacks, re-delivery costs, and client complaints. These errors cost PacificRoute an average of $285 per incident, totaling over $160,000 annually in direct costs, not counting the reputational damage that had already led to the loss of two mid-size accounts worth a combined $1.4 million in annual revenue. Pallet procurement was equally chaotic. PacificRoute's purchasing team was managing relationships with nine different pallet suppliers across their six facilities, processing an average of 65 purchase orders per month for pallets alone. Pricing was inconsistent, quality varied dramatically between suppliers, and lead times ranged from next-day to two weeks depending on the vendor and season. The purchasing team estimated they spent 30% of their time on pallet-related procurement, time that could have been dedicated to more strategic vendor management activities.

Our Solution

How GreenCycle Solved It

GreenCycle Pallets designed a standardized pallet management program that consolidated PacificRoute's 23 pallet configurations down to five universal specifications that could serve 97% of their client base. GreenCycle's engineering team analyzed the load requirements, racking compatibility, and receiving specifications of PacificRoute's top 120 clients and identified that the majority of "unique" requirements were actually slight variations of the same basic pallet types. By establishing five precisely engineered standard configurations -- a 48x40 GMA standard, a 48x40 heavy-duty, a 48x48 drum pallet, a 42x42 telecom spec, and a 36x36 display pallet -- GreenCycle could cover virtually every client need. GreenCycle replaced all nine of PacificRoute's existing pallet suppliers with a single managed program operating from two GreenCycle distribution points serving the six facilities. Each of the five standard pallet types is color-coded with a painted end-board stripe for instant visual identification on the warehouse floor, eliminating the need for associates to measure or reference specification sheets. The color-coding system was designed in collaboration with PacificRoute's operations team and mapped directly to their warehouse management system's pallet type codes. GreenCycle also implemented a vendor-managed inventory (VMI) model where GreenCycle maintains ownership of pallet stock at each PacificRoute facility and automatically replenishes based on consumption data pulled from PacificRoute's WMS. This eliminated purchase orders entirely -- PacificRoute simply uses pallets as needed, and GreenCycle invoices monthly based on actual consumption. The VMI model also shifted inventory carrying costs from PacificRoute's balance sheet to GreenCycle's, freeing up working capital.

Implementation

Phase-by-Phase Timeline

1

Phase 1: Client Specification Analysis

8 weeks

Compiled and analyzed pallet specifications from all 120 PacificRoute clients. Conducted load testing, racking compatibility assessments, and receiving dock interviews with 40 of PacificRoute's highest-volume clients. Identified the five universal pallet configurations that could replace the existing 23-configuration inventory. Secured written approval from 116 of 120 clients (the remaining 4 required true custom specifications handled separately).

2

Phase 2: Pilot Facility Launch

6 weeks

Deployed the standardized five-pallet program at PacificRoute's Hayward flagship facility (420,000 sq ft). Replaced the existing mixed pallet inventory with 22,000 color-coded GreenCycle pallets. Trained 85 warehouse associates on the color-code identification system. Activated vendor-managed inventory replenishment integrated with the facility's WMS.

3

Phase 3: Network-Wide Rollout

10 weeks

Expanded the program sequentially to the remaining five facilities in Tracy, Stockton, Sacramento, Reno, and Las Vegas over a 10-week period. Deployed a total of 85,000 standardized pallets across the network. Consolidated all pallet supply from nine vendors to GreenCycle as the sole provider. Decommissioned all legacy pallet inventory.

4

Phase 4: Continuous Improvement

6 weeks

Established monthly performance review meetings between GreenCycle and PacificRoute operations leadership. Implemented a client feedback loop to capture any specification concerns within the first 90 days of full deployment. Fine-tuned VMI par levels based on seasonal demand patterns observed during the first full quarter of operation.

Key Benefits

What PacificRoute Logistics Gained

  • Consolidated 23 pallet specifications into 5 universal standards covering 97% of client requirements
  • Reduced wrong-pallet shipping errors by 94% with intuitive color-coded identification system
  • Eliminated pallet purchase order processing entirely through vendor-managed inventory model
  • Freed 298 hours of monthly warehouse labor previously consumed by pallet sorting and identification
  • Replaced nine regional pallet suppliers with a single managed program and consistent pricing
  • Shifted pallet inventory carrying costs off PacificRoute's balance sheet through VMI model
Managing 23 pallet types across 120 clients was an operational nightmare that was costing us clients and credibility. GreenCycle came in, analyzed the data, and showed us that five standard pallets could do the job of 23. The color-coding system was a game-changer for our warehouse teams, and the vendor-managed inventory model means I haven't written a pallet purchase order in six months. This is exactly the kind of strategic partnership we needed.
